VoIP Call Quality Problems: How to Diagnose and Fix Jitter, Latency, and Dropped Calls

Poor VoIP call quality is almost always a network problem, not a phone system problem. Here is how to diagnose the root cause and fix it — without replacing your phone system.

VoIP call quality complaints are one of the most common IT support tickets — and one of the most misdiagnosed. The instinct is to blame the phone system or the VoIP provider. In the vast majority of cases, the problem is the network: insufficient QoS configuration, a congested LAN, an underpowered router, or an ISP issue that only manifests under load.

This guide walks through the diagnostic process systematically — from identifying the symptom to finding the root cause to implementing the fix.

Understanding the Three Core VoIP Quality Metrics

Latency

Latency is the time it takes for a voice packet to travel from sender to receiver. One-way latency below 150ms is imperceptible. Above 400ms, conversations become awkward because callers talk over each other. Latency is caused by distance (speed of light limits), network congestion, and processing delays in routers and switches.

Jitter

Jitter is variation in packet arrival times. Voice packets are sent at regular intervals; if they arrive irregularly, the jitter buffer must compensate. When jitter exceeds the buffer size, packets are dropped and audio becomes choppy or robotic. Acceptable jitter is below 30ms. Jitter above 50ms produces noticeable quality degradation.

Packet Loss

Packet loss is exactly what it sounds like — voice packets that never arrive. Even 1% packet loss produces audible audio gaps. Above 5%, calls become unusable. Packet loss is caused by network congestion, faulty hardware, or wireless interference.

Diagnostic Step 1: Measure Your Baseline

Before changing anything, measure your current network performance. Use a VoIP-specific testing tool (VoIP Spear, PingPlotter, or your VoIP provider's built-in diagnostics) to measure latency, jitter, and packet loss from your network to your VoIP provider's servers. Run the test during peak hours (when calls are worst) and off-peak hours to identify whether the problem is load-dependent.

Diagnostic Step 2: Isolate the Problem Segment

  • Test from a wired device directly connected to the router — if quality improves, the problem is in your wireless network
  • Test from multiple locations in the office — if quality varies by location, the problem is in your LAN (a specific switch, a specific cable run)
  • Test at different times of day — if quality is worse during business hours, the problem is congestion (either your LAN or your ISP)
  • Test with all other network traffic stopped — if quality improves dramatically, you have a bandwidth or QoS problem

The Most Common Root Causes and Fixes

Missing or Misconfigured QoS

Quality of Service (QoS) configuration tells your router and switches to prioritize voice traffic over other traffic types. Without QoS, a large file download or video stream can degrade call quality even on a fast connection. Configure QoS to mark VoIP traffic with DSCP EF (Expedited Forwarding) and ensure your router honors DSCP markings. This is the fix for the majority of VoIP quality issues in SMB environments.

Underpowered Router

Consumer-grade routers struggle to maintain QoS under load. If your office has more than 10–15 users and you are running a consumer router, it is likely the bottleneck. A business-grade router (Cisco Meraki, Fortinet, Ubiquiti) with proper QoS support is a prerequisite for reliable VoIP.

Wireless Interference

Wi-Fi and VoIP are a difficult combination. Wireless networks introduce variable latency and packet loss that wired networks do not. If possible, connect VoIP phones via Ethernet. If wireless VoIP is required, use 5 GHz band, ensure adequate access point coverage, and configure your wireless controller to prioritize voice traffic.

ISP Issues

If your internal network tests cleanly but calls to external parties are poor, the problem may be your ISP. Run a traceroute to your VoIP provider's servers and look for high latency or packet loss at a specific hop. If the problem is at your ISP's network, document it with test results and escalate to your ISP. Consider a dedicated SIP trunk with a guaranteed SLA if VoIP reliability is business-critical.
